AI training is not an IT course: why you need a different approach

When a company decides to invest in artificial intelligence training, the first mistake is treating it like just another technology update. Buying Claude licenses for the entire team and sending out a link to a tutorial is not training — it is abandonment. Generative AI is not software with buttons to learn: it is a tool that changes how people think about problems, break down work and make decisions.

The fundamental difference from traditional IT training is this: with a CRM or an ERP, you teach procedures. With AI, you teach a new way of thinking. An employee who uses Claude at 10% of its capabilities — and most people stop there — does not need a more detailed manual. They need to understand how to translate their everyday work into effective interactions with the AI, how to formulate requests that produce usable results, and how to integrate AI into their workflow without slowing it down.

For CEOs and HR directors, this means completely rethinking the budget and expectations. A four-hour classroom course does not transform anyone. A structured program lasting six to eight weeks, with guided practice on real company cases, fundamentally changes a team's productivity.

Three levels of training: executive, manager, operational

An effective AI training program cannot be one-size-fits-all. The CEO does not need to learn prompt engineering; a frontline employee does not need a lecture on AI strategy. You need three distinct tracks, designed for different roles with different objectives.

The executive level is strategic. Senior leaders and the C-suite need to understand what AI can and cannot do for their business, how to evaluate opportunities, where to invest and which risks to manage. An effective executive workshop lasts half a day and answers concrete questions: which of our company's processes can be enhanced with Claude? How much can we expect to save? How do the competencies we look for in hiring need to change? The outcome is a corporate AI roadmap, not technical knowledge.

The manager level is tactical. Department heads need to identify use cases within their function, redesign processes to integrate AI, and measure results. A commercial director must understand how Claude can accelerate proposal preparation; an HR manager how it can support CV screening; a CFO how it can automate report analysis. The operational level is hands-on: prompt engineering, daily workflows and best practices for getting high-quality output from Claude on tasks specific to each role.

Why generic AI courses do not work

The market is flooded with generic AI courses: webinars on writing better prompts, tutorials on using ChatGPT to draft emails, twenty-minute videos promising to make you an AI expert. None of these change the way a company works. The reason is simple: AI training only works when it is contextualized around the company's real data, real processes and real problems.

A financial controller does not learn prompt engineering through examples about writing poetry. They learn when you show them how to upload a balance sheet to Claude, request a variance analysis against budget and get a structured commentary they can insert directly into the board report. A salesperson does not learn from abstract exercises — they learn when they use Claude to analyze an actual tender, extract the technical requirements and draft a proposal from the client's real documentation.

The prompt engineering gap: why your team uses Claude at 10%

Most employees with access to Claude use it as a glorified search engine: they ask generic questions and get generic answers. It is like having a Ferrari and driving it to the supermarket in first gear. The prompt engineering skills gap is the single greatest factor limiting AI return on investment in businesses.

The skills that make the difference are concrete and teachable. The first is context structuring: instead of asking Claude to write an email, provide the recipient's profile, the communication objective, the desired tone and the specific constraints. These capabilities are not intuitive — they must be taught and practiced until they become second nature.

Change management: overcoming resistance and building AI champions

Technology is the easy part. The real obstacle to AI training is people's resistance. Fear of being replaced, skepticism about AI quality, attachment to established processes, the mindset of "we have always done it this way." Underestimating change management is the second most common mistake after buying licenses without providing training.

The strategy that works is building a network of AI champions within the organization. These are the people — one or two per department — who show a natural inclination toward using AI, who experiment willingly and who have credibility among their colleagues. They should be identified during the pilot phase, trained intensively and then made responsible for supporting colleagues in day-to-day adoption. An AI champion is not a technician — they are a colleague who demonstrates by example that AI saves time on tedious tasks and produces better results.

Equally important is communication from management. If the CEO does not use Claude and never mentions it, the implicit message is that AI does not matter. If the commercial director shares in a meeting how Claude helped them prepare a presentation for a key client, the message is the opposite. AI training only works within a culture that supports it — and culture is built by leaders, not trainers.

Measuring training ROI: concrete metrics

An investment in AI training without measurement metrics is an act of faith. To justify the budget and plan the next phases, you need concrete data from before and after the program. The three most relevant metrics are: time saved, output quality and adoption rate.

Time saved is measured on specific tasks. If before training an analyst spent four hours preparing a monthly report and afterward spends one, the saving is quantifiable and can be multiplied by the number of analysts and the task frequency. Quality is measured through revisions: how many corrections are needed on a document produced with AI compared to one produced manually? Adoption rate is measured with usage data: how many employees use Claude at least three times a week one month after training? After three months?
